The 4 Types of FM Companies in the AI Era: Who’s Leading, Who’s Faking, and Who’s Cashing Out?

AI is dominating the Facilities Management (FM) conversation. From predictive maintenance to automated workforce scheduling, AI is being marketed as the next big shift in FM service delivery. But let’s be brutally honest—most FM firms are talking about AI more than actually using it.

Instead of solving FM’s biggest problems—workforce instability, failing contracts, and operational inefficiencies—Talkers focus on AI as a branding exercise.

They typically invest in:

 

  • AI-powered dashboards that track data but don’t improve service delivery
  • Chatbot-driven helpdesks that automate basic queries but add little operational value
  • AI-enhanced bid writing tools that improve marketing but don’t fix frontline inefficiencies

AI, for Talkers, is more about appearances than action. It’s used to secure new contracts, win industry awards, and stay relevant in boardroom discussions—but rarely to improve the actual delivery of FM services.

 

2. The Fixers: Getting the Fundamentals Right Before Scaling AI 

Fixers take a different approach. They recognise AI’s potential but refuse to rush into it. Instead, they focus on fixing their core operations first—because they know that AI won’t work without stable contract delivery, workforce retention, and accurate asset data.

Their priorities include:

 

  • Eliminating data gaps—making sure AI tools aren’t working off incomplete or inaccurate information.
  • Stabilising contract performance—solving workforce and service delivery issues before applying automation.
  • Fixing asset management failures—ensuring predictive maintenance AI isn’t wasted on unreliable asset registers.

Unlike Talkers, Fixers don’t invest in AI just to impress clients or investors. They know that FM’s biggest issues are still human and operational, and until those are addressed, AI will only add complexity rather than value.

 

3. The Flippers: Using AI to Inflate Valuations, Not Improve FM

Flippers are mostly private equity-backed FM firms. Their AI strategy isn’t about long-term transformation—it’s about short-term financial gain. These firms acquire distressed FM businesses, cut costs aggressively, and position AI as a value driver for investors. AI is framed as a growth enabler—even when the actual implementation is minimal.

What this looks like in practice:

 

  • AI pilot projects are rushed through to look impressive in investor reports.
  • Cost-cutting disguised as AI-driven efficiency—reducing workforce numbers while claiming “automation” improvements.
  • AI marketing is focused on exit valuations rather than sustainable service delivery.

Flippers aren’t building AI-driven FM companies. They’re packaging FM firms as “tech-enabled” businesses to drive higher multiples when they sell.

 

4. The Doers: Making AI a Real Competitive Advantage

Doers are the FM companies actually using AI to improve operations. They don’t just talk about AI—they test, iterate, and refine their approach to embed AI into their service delivery models.

 

This means:

 

  • Running multiple AI pilots across workforce planning, predictive maintenance, and energy optimisation
  • Training teams on AI tools instead of outsourcing AI completely to consultants
  • Using AI to drive measurable cost savings, contract stability, and improved SLA performance

Unlike Talkers, who use AI for visibility, and Flippers, who use AI to boost valuations, Doers are treating AI as a long-term investment in operational excellence.

 

Where Does Your FM Firm Fit?

The AI era in FM is exposing weaknesses in business models, leadership priorities, and operational execution.

 

  • Talkers will eventually be exposed for overhyping AI without real adoption.
  • Flippers will exit the industry, leaving behind FM firms struggling with poorly planned AI investments.
  • Fixers will delay AI but ultimately create stronger businesses.
  • Doers will stay ahead by making AI a real operational differentiator.
