Beyond SFG20: The Credible Alternatives for Hard FM Maintenance Strategy
By the time an FM operator is asking what else exists beyond SFG20, they already know something is wrong. This article answers the question directly: six named alternatives, where each one wins, where it does not, and where SFG20 remains the right answer.
Before examining the alternatives, a point of precision that matters for this whole discussion. SFG20 is a maintenance specification standard — it defines what tasks should be performed on what asset classes at what frequency. The alternatives examined in this article operate at different levels: some are asset management frameworks (broader than SFG20), some are maintenance methodologies (a different approach to the same question SFG20 answers), and some are statutory compliance baselines (narrower than SFG20). Understanding where each sits prevents the common mistake of treating them as direct like-for-like replacements.
The honest answer to the question 'what should replace SFG20?' is that nothing replaces it entirely on a complex UK Hard FM estate. The better question is: where should SFG20 remain the baseline, where should it be supplemented, and where should a different approach take over? That is the question this article answers.

None of these six alternatives replaces SFG20 entirely on a complex UK Hard FM estate. All of them are superior to SFG20 in specific contexts. The estate that uses SFG20 everywhere, without modification, is the one that is getting the worst of all worlds.
Where SFG20 Remains the Right Answer
This series has been critical of SFG20 dependency. That criticism is directed at SFG20 as a complete operating model, not as a maintenance specification standard. There are contexts where SFG20 is not only adequate but is the right tool for the job, and where the alternatives examined in this article would add cost and complexity without proportionate benefit.
- Standard commercial M&E plant on a well-maintained estate: SFG20 task frequencies for HVAC, electrical distribution, plumbing, and BMS on a mid-range commercial estate with modern plant are broadly appropriate. The case for replacing SFG20 here is weak. The case for supplementing it with condition monitoring on critical rotating plant is strong.
- Public sector procurement compliance: NHS trusts, local authorities, and central government estates operate under procurement frameworks that reference SFG20 explicitly. Deviating from SFG20 in a public sector tender requires justification. Using SFG20 as the baseline and supplementing it with HTM compliance and criticality adjustments is the defensible position for most public sector Hard FM contracts.
- Mobilisation on an estate with unknown asset condition: When a new contractor takes over an estate without a verified asset register and without reliable maintenance history, SFG20 provides a defensible starting point for a PPM schedule that is better than nothing. The SFG20 schedule should be treated as an interim model, to be adjusted as estate knowledge develops.
- Contractual and insurance requirements: Many Hard FM contracts and FM insurance policies reference SFG20 compliance explicitly. Deviating from SFG20 without documented justification may create contractual exposure or affect insurance coverage. Check the contract and the policy before substituting an alternative standard.
The conclusion of this article, and this series' position on SFG20, is that it remains a necessary and useful standard on most UK Hard FM estates. The problem is not SFG20. The problem is SFG20 as the only standard — the estate where the task frequency is never questioned, the asset criticality is never assessed, the manufacturer specification is never consulted, the condition data is never applied, and the statutory obligation is never separated from the discretionary programme. That estate is paying more than it should, managing less risk than it could, and holding less data than it needs.
The intelligent Hard FM maintenance strategy is a hybrid. The following model is not exotic — it is standard practice in the best-run Hard FM operations in the UK. It is simply not the norm.
Framework
The management framework above everything else. Strategic asset investment, lifecycle planning, criticality prioritisation, evidence-based decisions.
Top 5–10%
Applied to the highest-criticality assets only: standby generators, primary HVAC, fire suppression, critical cooling. Failure mode analysis drives the maintenance programme.
Monitoring
High-value rotating plant with BMS integration: chillers, pumps, fans, compressors. Evidence-triggered intervention replaces fixed-interval servicing.
Intervals
New plant and warranted equipment where manufacturer intervals differ from SFG20. Tracked systematically in the asset register, not managed as ad hoc exceptions.
Baseline
Standard commercial M&E plant not covered by the above. Statutory tasks to SFG20 regardless. The default for the bulk of the estate and the procurement-defensible position.
Separated
Statutory obligations clearly identified and tracked separately from discretionary programme. Evidence chain maintained independently. Never bundled into general PPM completion rates.

SFG20 is a task-level maintenance specification — it defines what maintenance tasks should be performed on specific M&E asset classes at specific frequencies. ISO 55001 operates above SFG20, not instead of it. An organisation certified to ISO 55001 still needs SFG20 or an equivalent to define the operational task schedule. The two standards answer different questions and work best when used together.
SFG20 is a time-based maintenance model — it specifies maintenance at fixed intervals regardless of asset condition. Condition-based maintenance (CBM) uses real-time or periodic sensor data — vibration analysis, thermal imaging, oil sampling, BMS performance data — to trigger maintenance when the asset's condition indicates it is needed, rather than at a predetermined calendar interval. CBM can reduce unnecessary maintenance on assets that are performing well while detecting deterioration early in assets that need attention before interval-based maintenance would catch it. It is most cost-effective on high-value rotating plant with BMS integration, and is not a replacement for statutory frequency-based tasks that are mandated by regulation regardless of asset condition.
Manufacturer intervals should take precedence over SFG20 in three situations: where the asset is under manufacturer warranty and the warranty conditions require adherence to the manufacturer's specified maintenance programme; where the manufacturer's specified interval differs materially from the SFG20 generic schedule and there is evidence supporting the manufacturer's position; and where the manufacturer's specification incorporates condition-based triggers based on BMS data that SFG20's fixed-interval model cannot accommodate. The key principle is that manufacturer specs should be tracked systematically in the asset register and applied consistently — not managed as occasional exceptions when an engineer notices a discrepancy on site.
BS 8210:2020 is a British Standard for facilities management covering the full building maintenance lifecycle — planning, prioritisation, risk assessment, performance measurement, and whole-life cost management, including both M&E and fabric. SFG20 is an M&E task specification standard, defining what maintenance tasks should be done and how often on specific plant categories. BS 8210 is the management wrapper; SFG20 is one of the tools inside it. They are complementary, not competing.
